Defining AEO Success: A Tiered Metrics Framework from Operational KPIs to Business Outcomes
AEO success is a layered scorecard - not a single metric. Most organizations start measuring at the operational level (citation count, AI SoV) and never connect those metrics to business outcomes. The complete AEO metrics framework spans three tiers: operational KPIs that track program activity, brand KPIs that measure market impact, and business outcomes that quantify ROI. Defining targets and tracking cadences for each tier is how AEO converts from a 'we're doing AEO' activity into an accountable, investment-justified program.

AEO Success Metrics - 3 Tiers
AI Citation Count
Growing month-over-monthTotal number of times your URLs appear as citations in responses to your target query list. Run 30–50 target queries across Perplexity, ChatGPT, and Gemini monthly. Count citations per query. Baseline measurement: run before any AEO work; track monthly delta.
AI Share of Voice (SoV)
50%+ for priority query clustersPercentage of your target queries where your domain appears in the cited sources. Formula: (queries where your domain is cited ÷ total queries tracked) × 100. 0–20% = low; 20–50% = competitive; 50%+ = dominant in query space.
Citation Position
Average ≤ 2.5 for priority queriesWhether your citation appears as the primary (position 1) source, a secondary source, or late in a multi-source answer. Position 1 = strongest brand awareness exposure. Track average citation position for each query in your tracking set.
